Busy but Broke: Why Some Agencies Work Harder Than Ever but Still Struggle to Make a Profit

On paper, everything looks healthy

The agency is busy. Clients are happy. The team is delivering great work. New projects keep coming through the door, and the awards cabinet continues to grow.

Yet behind the scenes, the founder is asking a very different question:

“If we’re this busy, why aren’t we making more profit?”

It’s one of the most common frustrations I hear from agency owners.

The business feels successful, but the financial rewards don’t reflect the effort.

The Most Dangerous Agency Business Model

Over the past 20 years, I’ve worked with many agencies that looked incredibly successful from the outside but shared the same commercial reality.

They were:

  • Busy
  • Award-winning
  • Exhausted
  • Barely profitable

The team was working at full capacity.

The founder was carrying the pressure.

And despite all the hard work, there wasn’t enough profit left at the end of the month.

The problem wasn’t a lack of clients or a lack of talent.

It was that the commercial engine of the business had gradually drifted out of alignment.

Busy Doesn’t Automatically Mean Profitable

Many founders assume that if the studio is full and everyone is working flat out, profit will naturally follow.

Unfortunately, that’s rarely how it works.

An agency can increase revenue while profit stands still – or even declines.

Why?

Because profitability isn’t driven by activity alone. It’s driven by how efficiently the business converts that activity into margin.

In my experience, three commercial drivers have the biggest influence.

1. Pricing

Are you charging what your expertise is worth?

Or are legacy pricing, discounts and scope creep quietly reducing your margins?

Even small improvements in realised rates can have a significant impact on annual profit.

2. Utilisation

How much of your team’s available time is genuinely billable?

Most agencies track utilisation.

Far fewer understand whether their utilisation assumptions are commercially achievable—or whether too much time is disappearing into internal meetings, rework or administration.

3. Delivery Cost

Every project has a cost to deliver.

If delivery takes longer than expected, or projects are consistently under-scoped, profitability erodes—even when clients are delighted with the outcome.

When pricing, utilisation and delivery costs aren’t aligned, an agency can be incredibly busy and still struggle financially.

The Good News? It Usually Isn’t Everything

One of the biggest misconceptions is that fixing profitability requires a complete overhaul of the business.

It rarely does.

More often, agencies are just one or two commercial insights away from a meaningful improvement.

Perhaps pricing hasn’t kept pace with salary increases.

Perhaps utilisation targets don’t reflect the way the team actually works.

Perhaps a handful of clients are generating plenty of revenue but very little profit.

These aren’t structural failures. They’re commercial opportunities.

The challenge is identifying which levers will have the greatest impact.

Don’t Carry the Commercial Pressure Alone

Many founders quietly shoulder this burden themselves.

They know something feels off, but they’re too busy delivering work to step back and analyse what’s driving the numbers. By the time the annual accounts reveal the issue, months of opportunity have already passed.

That’s why commercial clarity matters.

The earlier you understand what’s driving profitability, the more options you have to improve it before year-end.

Small Changes Can Create a Big Difference

Improving profitability doesn’t always require winning more clients or asking the team to work harder.

Sometimes it simply requires making better commercial decisions.

  • Reviewing pricing.
  • Refining delivery.
  • Improving utilisation.
  • Strengthening commercial visibility.

Small adjustments made early can significantly improve profit by the end of the financial year.

Is Your Agency Busy… or Commercially Healthy?

If reading this feels uncomfortably familiar, it’s worth asking one question:

Is your agency genuinely profitable, or simply busy?

The 4-Week KMint Commercial Lens™ is designed to answer that question.

In just four weeks, we’ll identify where profit is leaking, test the commercial assumptions driving your business, and help you focus on the few changes that will have the greatest impact.

Because agencies shouldn’t have to choose between doing exceptional work and building a financially rewarding business.
