What’s really driving our commercial performance?

One of the biggest misconceptions I see in growing agencies is the belief that strong revenue automatically means a strong business.

It would be wonderful if that were true.

But after working with creative agencies for more than two decades, I’ve learned that revenue is often the most convincing number in the room, and sometimes the most misleading.

Revenue creates confidence.

It creates momentum.

It creates optimism.

Yet it doesn’t always create profit.

That’s why I encourage leadership teams to look beyond the headline figures and ask a more important question:

What’s really driving our commercial performance?

Revenue Is Only Part of the Story

Not long ago, I worked with the leadership team of an agency that believed they were on track for an exceptional financial year.

Revenue was comfortably ahead of budget.

The pipeline was healthy.

The team was busy.

From the outside, everything appeared to be working exactly as planned.

There was every reason to celebrate.

Then we looked a little deeper ….

Rather than stopping at revenue, we tested the commercial assumptions sitting underneath the budget:

  • We recalculated employment cost rates
  • We reviewed utilisation
  • We examined delivery capacity
  • We challenged pricing assumptions and gross margins

The result surprised everyone in the room.

Although revenue remained strong, projected annual profit had reduced by more than six figures.

Nothing dramatic had happened overnight. The agency hadn’t lost a major client. Sales hadn’t declined. The market hadn’t changed.

The numbers had simply been telling a different story all along.

Revenue had hidden the problem.

Gross Profit revealed it.

The Numbers Are Always Talking

Financial reports rarely lie, but they don’t always tell the complete story.

  • Revenue tells you how much work you’re winning.
  • Gross Profit tells you how efficiently you’re delivering it.
  • Net Profit tells you whether your business model is actually creating value.
  • Cash flow tells you whether your business can sustain its growth.

Each number answers a different commercial question.

The danger comes when leadership teams focus on only one of them.

  • High revenue can disguise declining margins.
  • Growing billings can hide increasing delivery costs.
  • A busy team can still be under-utilised.
  • A full pipeline can contain projects that are under-priced or unlikely to convert.

Without looking beneath the surface, these issues often remain invisible until month-end, or worse, until the end of the financial year.

Looking Through the KMint Commercial Lens™

This is exactly why I developed the KMint Commercial Lens™.

Not to produce more reports, but to help agency leaders connect the commercial drivers that determine financial performance.

Rather than viewing revenue in isolation, the Commercial Lens™ connects:

  • Pipeline
  • Revenue
  • Gross Profit
  • Utilisation
  • Cash Flow
  • Forecast Profit

When these measures are viewed together, leadership conversations become very different.

Instead of asking, “How much work have we won?”, teams begin asking:

  • Is this work commercially healthy?
  • Will it achieve our target margin?
  • Do we have the right delivery capacity?
  • Are we still on track to achieve our profit target?

Those questions lead to better decisions long before problems appear in the financial statements.

Commercial Clarity Creates Better Leaders

The strongest agency leaders aren’t necessarily those with the biggest revenue.

They’re the ones who understand what their numbers are really telling them.

They know that commercial success isn’t measured by turnover alone. It’s measured by profitable growth – that requires visibility, it requires discipline, and it requires the willingness to challenge assumptions before they become expensive surprises.

I’ve seen agencies transform their financial performance without dramatically increasing revenue. Instead, they:

  • Improved pricing
  • Strengthened utilisation
  • Managed scope more effectively
  • Understood their true delivery costs.

Small commercial improvements, applied consistently, often create a far greater impact than simply chasing more work

Looking Beyond the Headlines

Revenue will always be an important measure of growth. But it should never be the only one.

The real commercial story almost always sits underneath the headline numbers. That’s where opportunities are uncovered. That’s where risks become visible. And that’s where leadership teams gain the confidence to make better decisions.

The KMint Commercial Lens™ was built to provide exactly that perspective, helping agency leaders see beyond revenue and understand what’s really driving performance.

Because when you can clearly see the whole commercial picture, you’re in a far stronger position to shape the outcome.

So here’s a question worth discussing at your next leadership meeting:

Is strong revenue confirming your commercial success, or could it be masking a different financial reality?
