Your Budget Doesn’t Need Another Spreadsheet. It Needs Another Perspective.
Every July, businesses across Australia spend days, sometimes weeks, building next year’s budget.
- The formulas balance
- The tabs are colour-coded
- The numbers look impressive
And yet, many of those budgets begin drifting off course within the first quarter.
Not because the spreadsheet was wrong. Because the assumptions were.
A Budget Is Only as Strong as the Thinking Behind It
I’ve reviewed hundreds of budgets over the years, and one pattern appears again and again.
The spreadsheet isn’t the problem.
The assumptions hiding behind the numbers are.
A budget is really a collection of decisions about the future. Every revenue target, salary increase, utilisation assumption and expense forecast represents a judgement about what will happen over the next 12 months.
If even one of those judgements is overly optimistic, the impact can ripple through the entire business.
I’ve seen agencies miss their profit targets because of:
- one unrealistic revenue target
- one underestimated salary increase
- one overly optimistic utilisation assumption
- one major client assumed to stay who later left
- one delayed recruitment that reduced delivery capacity
- one overlooked increase in operating costs.
Individually, each assumption seemed reasonable.
Collectively, they completely changed the financial outcome.
Budgets Don’t Fail Overnight
Budgets rarely fail because of one dramatic event.
- Budgets drift
- A few projects are delayed
- A key client pauses spending
- Utilisation sits at 68% instead of the assumed 75%
- Salary reviews come in higher than expected
Leadership continues making decisions based on the original budget because, on paper, everything still appears achievable.
Then suddenly it’s March, and everyone is wondering where the profit went.
The warning signs were there all along.
The assumptions simply weren’t challenged early enough.
What would have to be true for your budget to actually happen?
That question changes the conversation completely, as leadership starts examining reality. Questions like:
- Can our current pipeline genuinely support this revenue target?
- Do we have enough delivery capacity to achieve these numbers?
- Are our utilisation assumptions based on historical performance or wishful thinking?
- Will our pricing actually deliver the margins we’ve budgeted?
- Where is the biggest commercial risk hiding?
These are commercial questions, not spreadsheet questions, and they often reveal issues before they become expensive.
Fresh Eyes See Different Risks
One of the greatest values an external CFO or commercial adviser brings is: Perspective.
When you’ve built the budget yourself, it’s natural to become attached to the assumptions.
An independent review asks different questions:
- It notices the optimistic growth rate
- It challenges whether payroll has been fully costed
- It questions whether revenue timing aligns with delivery capacity
- It tests whether profit is being driven by genuine commercial performance, or simply by hopeful forecasting
Sometimes only a handful of assumptions need adjusting.
But those adjustments can materially improve the reliability of the entire budget.

Before You Commit the Next 12 Months…
If you’re investing the next year of your business into one financial plan, it’s worth asking one final question:
Has anyone challenged the assumptions?
- Not the formulas
- Not the formatting
- The thinking
Because your budget probably doesn’t need another spreadsheet.
It needs another perspective.
